Evaluating your subordinate should always be done in collaboration with them. Discuss all the feedback you receive about their performance, and give them the chance to respond to any negative feedback about their work.
Consider the Specifics of the Role
Even though your subordinates may officially hold the same position, it would be a mistake to measure everyone with the same standard and not differentiate when evaluating them. Every role has its own specifics and nuances in terms of what is expected of the employee. Keep these specifics in mind when evaluating individual subordinates.
